Teams run separate experiments without a shared business priority.
AI Operating Model Workshop
You use AI.
Is your business better for it?
One or two days to decide where AI could increase revenue, reduce costs or speed up work. Agree what needs to change, who is responsible and what you will test over the next 90 days.

From adoption to results
AI is new. The way work gets done often is not.
Teams try new tools, yet orders still wait for approval. Data is copied between systems and responsibility gets lost between departments.
Pilots multiply. Few become part of everyday operations.
One task gets faster, but the whole job takes just as long.
Nobody has agreed what AI may do independently and what needs human approval.
Tools are purchased before integration and operating costs are understood.
User numbers are tracked, but business impact remains unclear.
Which change is worth making — and what must leadership decide to make it happen?
Workshop focus
Six decisions for your leadership team.
We work with your processes, numbers and constraints. For each priority, we separate evidence from assumptions that still need testing.
Where to start
Choose the areas with the greatest potential impact on revenue, cost, speed or quality. Include the cost of implementing and operating AI.
What to stop doing
Identify unnecessary reports, checks and handovers. Decide what to remove, what to simplify and what is worth automating.
What people and AI should each do
Define AI tasks, limits on autonomy and situations requiring human intervention. Assign accountability for each decision.
What to buy and what to build
Compare ready-made products, integration of existing systems and custom development. Decide which data and knowledge must remain under company control.
What you can deliver
Check people, time, budget, data and leadership support. Identify the missing conditions for proposals that are not yet feasible.
What to test in 90 days
Give each priority a named owner, a first test and a measure of success. Agree when to proceed and when to stop.
Changing how work gets done
From request to result. Examine the whole process.
Producing a report faster does not remove the wait for a decision.
Define responsibility, required data and checks at each step.
Delivery readiness
Do you have the people, data and time?
Before approving a plan, examine five conditions for delivery. Record what is ready, what is missing and who will close each gap.
The right decision may be a smaller scope, a preparation phase or stopping a proposal. Leadership needs to know where it can invest and which ideas still rely on untested assumptions.
Reason to change
Does this address a problem leadership genuinely needs to solve?
Human roles
Is it clear where human judgement is needed and what AI can take on?
Capacity
Are a team, time and budget available for the first 90 days?
Skills and data
Do you have the required skills, usable data and access to systems?
Leadership support
Who will follow through on changes to roles, rules and everyday work?
An NVGTRS framework informed by transformation readiness research from Kearney.
What you receive
Written decisions and a plan you can act on.
Within five working days, we consolidate the agreed conclusions into one document. The depth of each deliverable follows the format you choose below.
Opportunity map
Where value is expected, which evidence supports it and what remains to be tested.
Selected priorities
One to three priorities, depending on the format, with the reasoning behind deferring other proposals.
Process design
Work allocation between people and AI, approvals, checks and accountability in the selected processes.
Readiness assessment
People, data and skills required. Missing conditions and ownership of the work to address them.
Technology recommendations
What to buy, integrate or build. Costs, risks and further checks for consequential choices.
90-day plan
Actions, owners, dates and measures, with explicit points for leadership to decide whether to continue.
Scope & pricing
One day to focus. Two days to work through the design.
Both formats are private to one company. On the introductory call, we recommend the scope that fits the problem you need to solve.
1 day · fixed fee per workshop · excluding VAT
Choose priorities and agree the first steps.
For one defined business area where leadership needs to agree a course of action.
- 1–2 priorities within one business area
- Outline redesign of one process
- Allocation of tasks and responsibility between people and AI
- Concise decision brief and 90-day plan
- A joint review after 30 days
Best for a clearly bounded problem. Detailed design across the company requires a broader engagement.
2 days · fixed fee per workshop · excluding VAT
Choose priorities and design how to deliver them.
For changes spanning several teams that need more detailed agreement on work, systems and accountability.
- 2–3 connected priorities
- Detailed redesign of two selected processes
- Recommendations on buying, integrating or building
- Readiness assessment and a plan to close skill gaps
- Detailed decision book, 90-day plan and a review after 30 days
Best when change spans several departments. The outcome is a design for implementation, not a finished technical solution.
Fees cover one company and a group of 5–7 people, not individual seats. Both include preparation, an experienced facilitator, input from a machine learning Ph.D. expert, written deliverables and a 30-day review. VAT, travel, accommodation and subsequent implementation are excluded. We agree the location and any additional costs before you book.
Personal involvement
A maximum of four companies per quarter.
Each workshop is prepared for a specific leadership team and a specific set of decisions. We limit engagements to make room for preparation, the workshop itself and the follow-up review.
- 01An experienced facilitator throughout
The same person leads preparation, the workshop and the written conclusions.
- 02Technical assessment included
A machine learning Ph.D. expert examines the assumptions and technical risks in the selected proposals.
- 03Conflicts checked in advance
We do not serve direct competitors concurrently without explicit consent from both parties.
- 04An agreed objective and scope first
We confirm the date once it is clear what leadership needs to decide and who will own the next steps.
Machine learning Ph.D. expert
What works — and what still needs testing.
The technical expert helps leadership assess whether a proposed solution can work in your company's conditions, focusing on:
- AI reliability for the specific task,
- data availability and quality,
- costs, limitations and supplier dependency,
- testing, human oversight and handling errors.
For every proposal, make clear what we know, what we assume and how we will test it.
How it works
Prepare ahead. Decide together. Review after a month.
Introductory call
In 30 minutes, discuss the problem, leadership involvement and suitable scope. If the workshop will not help, we will say so.
Preparation
Interviews with selected leaders and a review of available data and processes. Agree in advance which materials are needed.
Workshop
One or two days working through concrete options. Leadership selects priorities and makes decisions.
Written conclusions
Within five working days, receive a decision document at the depth of your chosen format and a 90-day plan.
30-day review
Review early results and obstacles together. Agree what to expand, adjust or stop.
Who it is for
Leaders with a specific problem and the authority to act.
- You already use AI or have a specific business area in which to start.
- You need to improve a measurable result: cost, revenue, speed or quality.
- A leader with authority over people and budget will participate.
- You are ready to change how work gets done and commit capacity for 90 days.
- you want an introduction to prompting or a tour of AI tools,
- you need an inspirational talk for a large audience,
- none of the participants can authorise changes,
- you only want validation of a solution already selected.
Part of W
The decision stays with you.
W-method is our manifesto on work shared by people and AI. W-grow helps leadership turn those principles into specific changes. W-space is an environment that can support how those changes operate.
The workshop is available on its own. You can implement its conclusions internally, with NVGTRS or with another partner. Purchasing W-space is not a condition.
Common questions
Before you bring the team together.
01Who should attend?+
Plan for 5–7 people: the CEO or a leader with decision authority and the people responsible for the affected processes. Depending on the topic, include finance, operations, technology or HR. We agree the group during preparation.
02Do we need an AI strategy or existing pilots?+
No. You need a specific problem, access to relevant information and leaders ready to decide. If you are still looking for a basic introduction to AI, we will recommend another format first.
03What exactly does the fee include?+
Preparation, workshop facilitation, input from a machine learning Ph.D. expert, written deliverables within five working days and a joint review after 30 days. The fee covers the whole group of 5–7. VAT, travel, accommodation and subsequent implementation are excluded.
04Do you guarantee savings or revenue growth?+
No. The workshop delivers decisions, proposed changes and a plan to test them. Actual value depends on your starting conditions and subsequent implementation. For each priority, we agree how to measure it.
05Do you recommend one particular AI platform?+
No. We compare solutions by task, data, reliability, cost and supplier dependency. The workshop does not commit you to buying software or implementation services from NVGTRS.
06How do we book, and where does it take place?+
Use the contact form to arrange an introductory call. We then confirm the objective, scope, location and any travel costs. Your date is reserved after the agreement is signed and the first payment is received; payment terms are included in the proposal.
